Most kitchen layouts get chosen from a photograph. The room in that photograph belongs to someone who cooks differently than you do, keeps different things on the counter, and does not have your fridge door swinging into the only place there is to put a grocery bag down. A kitchen layout is not a shape you pick off a page — it is a set of decisions about where you stand, what you reach for without moving your feet, and who else is in the room while you do it.
What follows is how to choose one honestly: what each shape is genuinely good at, the clearances that decide whether it works, and which parts of the decision get locked in by plumbing and wiring long before a single cabinet is ordered. All of it assumes a renovation in Toronto or the GTA, where the room is usually a fixed size and the layout has to earn every millimetre it takes.
Three things. How far you walk between cold storage, water and heat. How much uninterrupted counter sits next to each of those. And how many people can be in the room at once without crossing each other. Door styles, colour and hardware can be changed later by anyone with a screwdriver. These three cannot be changed at all without opening walls again.
The scarce resource in almost every kitchen is not cabinet space — it is uninterrupted counter. A run of counter broken by a cooktop in the middle is not one long workspace; it is two short ones, and neither may be long enough to roll pastry or lay out a week of groceries. Before you decide anything about shape, find the longest clear run the room can give you and protect it. Most of the disappointment people feel in a finished kitchen traces back to that run being spent on something else.
The one that puts your longest clear counter between the sink and the cooking surface, and keeps foot traffic out of that stretch. Every classic shape does that well under some conditions and badly under others, and the conditions are about the room and the household, not about taste.

Notice that half of those failure modes are about circulation, not about cooking. A kitchen that people walk through needs its work aisle placed off the route; a kitchen people only walk into can put the work aisle anywhere. Work out which one you have before arguing about shapes.
It is still a useful failure detector and no longer a plan. Drawing the triangle between sink, cooking surface and fridge will catch a genuinely bad layout — legs that are far too long, or a triangle a walkway cuts straight through. What it will not do is describe a modern kitchen, which usually has more than three points that matter.
Zones are the more honest way to think about it. Sort the room into the jobs that happen in it, give each one the counter and storage it needs, and put the things used together within a step of each other. The test is simple and it is not aesthetic: can you go from bag of groceries to plated dinner to loaded dishwasher without repeatedly crossing your own path?

More than most plans allow, and the shortfall is always in the aisles. The figures below are the clearances kitchen designers work to, and they are worth treating as floors rather than targets. A layout that only works at the minimum will feel tight on the first day you cook a real meal in it.

Do this before you commit: put painter's tape on the existing floor for the cabinet runs and the island, and live with it for a few days. Carry a laundry basket through it. Open the current fridge door into the taped island. A plan that survives a week of tape is a plan worth building; the ones that fail, fail immediately and cost nothing to change at that stage.
The rough-in. Once the drain and vent for the sink are cut into the floor or wall and the circuits are pulled, moving a fixture is no longer a change to a drawing — it is demolition of finished work. On a kitchen renovation week by week, that moment arrives far earlier than most homeowners expect, usually in the first stretch after demolition.

Deciding late is what turns a straightforward job into a slow one — most of the reasons renovation timelines slip are decisions that arrived after the trade who needed them had already gone.
The building makes several of the decisions for you. Plumbing stacks are fixed and shared, so the sink usually stays within a short distance of where it already is. Many buildings have no gas supply and no route for new exterior venting, which settles the cooking surface and the hood before you have an opinion. Structural walls and slab penetrations are generally out of the question.
That is less limiting than it sounds — it just means the layout is designed around two or three fixed points instead of a blank room, and the effort goes into storage, lighting and the working counter instead. It is worth reading the building's own rules before drawing anything; a condo and apartment renovation lives or dies on what the board and the property manager will approve.
The ones that are invisible on a plan because they involve doors, bodies and time of day. Every item below is a kitchen that looked correct on paper:
The last one is worth its own thought. Overhead light alone puts your body between the fixture and the board you are cutting on. Under-cabinet lighting on the working runs fixes it, and it has to be decided while the walls are open, not after.
Cabinet ordering is the point of no return for the layout, because the boxes are built to the plan. Everything below has to be answered first, and answered with real numbers rather than intentions:
A layout is the one part of a kitchen that cannot be improved later. Finishes can be replaced, hardware swapped, walls repainted — but where the sink sits relative to the range is decided once. Usually a one-wall or galley arrangement, because both keep the plumbing near the existing stack and leave the floor clear. The decision that matters more than the shape is which single stretch of counter becomes the prep space — in a small kitchen there is only one, and it should not be the piece interrupted by the cooktop or crowded by the fridge door.
An island needs clearance on all four sides, and borrowing that clearance from the aisles to make the island larger is the most common way a kitchen ends up feeling tight. If the room cannot give roughly 1,070 mm of aisle around it, a peninsula does most of the same work — extra counter, seating, a boundary between cooking and the rest of the room — without closing the walkways.
Sometimes. It needs a drain and a vent routed under the floor, so the answer depends on what is beneath the kitchen, which way the joists run and how much fall there is to the existing stack. In a house with an accessible basement ceiling it is often straightforward; over a slab or in a condo it may not be possible at all. This is a question to settle before the layout is drawn, not after.
Before the rough-in, which comes shortly after demolition. Once drains, vents and circuits are in the walls and floor, moving a fixture means undoing finished work rather than editing a drawing. Cabinet ordering closes the door a second time, since the boxes are built to the plan and long-lead items are ordered against it.
